Black Friday 2026 lands on Friday 27 November, with Cyber Monday on 30 November. That feels like a long way off in early October. It is not. The brands that do well over that weekend are usually the ones that did the boring work in October: building audiences, fixing their checkout, deciding what they will and will not discount, and testing creative while ad auctions are still calm.
This is a practical Black Friday marketing UK plan for SMEs that care about profit and repeat customers, not just a busy dashboard on one Friday. Why Black Friday marketing in the UK needs a plan, not a panic
Black Friday is no longer one day. For most UK shoppers it is a season that starts with early offers in November, peaks over the weekend and blurs straight into Christmas gifting. That has three consequences for smaller brands.
- Attention gets expensive. Big retailers push budget into Meta, Google, TikTok and YouTube at the same time. Auctions get crowded and costs per click and per thousand impressions tend to rise through late November. If your first ad goes live that week, you are paying peak prices to reach people who have never heard of you.
- Buyers research earlier. Many shoppers build wish lists, compare prices and save posts weeks before they buy. If you are invisible in October, you are not on the list.
- Discounts are easy to copy. If your only message is "20% off", you are competing on the one thing a larger rival can always beat.
A plan fixes all three: warm audiences while it is cheaper, show up while people research, and give them a reason to buy that is not only price.
Step 1: Decide what Black Friday is actually for
Agree what a good weekend looks like before you touch an ad account. Typical goals:
- Clear stock that is ageing or seasonal.
- Acquire new customers you can sell to again in the new year.
- Lift average order value with bundles or gift sets.
- Grow your email and SMS list for Christmas and January.
Each goal needs a different offer and budget. Write the goal down, then work out the margin you can afford to give away to hit it. Step 2: Build the offer, and consider not discounting everything
The strongest Black Friday marketing strategy is often not the biggest discount. Some options that protect margin:
- Bundles and gift sets. Packaging two or three products together lets you offer clear value without cutting the price of your hero product.
- Spend thresholds. "Free gift over £60" or "free delivery over £40" nudges basket size up.
- Early access for subscribers. Give your list first access 24 to 48 hours before everyone else. It rewards loyalty and builds the list in the weeks before.
- Limited editions. A product or colourway that only exists for the season creates urgency without a price cut.
- Black Friday without discounting. A giving campaign or a "same fair price, no sale" message can work when the brand already has a clear point of view.
Whatever you choose, it should fit in one line on a phone screen.
Stay on the right side of UK consumer law
This part matters more than it used to. Under the Digital Markets, Competition and Consumers Act 2024, the Competition and Markets Authority (CMA) gained direct powers to enforce consumer law, in force from April 2025, including fines of up to 10% of global turnover. Black Friday is exactly where misleading tactics tend to creep in, so check your plan against the basics:
- Reference prices must be genuine. A "was £100, now £60" claim should reflect a real price you actually charged, not one invented for the sale.
- Urgency must be real. Countdown timers that reset, or "only 2 left" messages that are not true, are a risk.
- Show the full price up front. Hidden mandatory fees added at checkout are a problem.
- Reviews must be honest. Fake reviews are banned outright, and presenting reviews in a misleading way, such as hiding negative ones, is a risk.

Step 3: Build audiences in October, convert in November
This is where most of the money is made or lost. Think of Q4 in three phases.
October: warm up. Run short video, creator content and gift guides to the people most likely to buy. The goal is warm audiences (video viewers, engagers, site visitors) and a bigger email list while costs are lower. "Join the list for early Black Friday access" does a lot of work here.
Early to mid November: tease and test. Hint at the offer and test two or three creative angles on a small budget, so you know what wins before the big weekend.
Black Friday week to Cyber Monday: convert. Shift budget towards retargeting the warm audiences you built, plus prospecting with proven creative. Then carry the winners into Christmas gifting.
If you only take one thing from this article, take this: the people you retarget in late November should be people you paid less to reach in October.
Step 4: Plan your Black Friday ads across channels

- Google Search and Shopping. Captures people already searching for your category. Get your product feed, prices and promotions approved well before the weekend, as last-minute changes can sit in review at the worst moment.
- TikTok and YouTube. Useful for reaching new audiences with product demos and creator content. Many shoppers now research gifts on social platforms before they ever open Google, which is why social search marketing belongs in your Q4 thinking.
- Local search. If you have a shop or showroom, keep your Google Business Profile up to date with seasonal opening hours, offers and fresh photos.

- Do not launch new campaigns on the day. Ad platforms usually need time to learn. Get campaigns live and stable before the peak, then raise budgets gradually.

- Plan the end date. Have "last chance" and post-sale creative ready to switch in.

Step 5: Creative that cuts through a crowded feed
On Black Friday weekend, every feed looks the same: red banners, big percentages, the word "SALE". To stand out, give people something more useful than a number.
- Show the product in use in real homes, with real people.

- Answer the gift question. "Perfect for the person who has everything" or "under £30 stocking fillers" is often more useful than "30% off".
- Be clear and fast. The offer, the product and the deadline should all be obvious within a couple of seconds on a phone.

Step 6: Email, SMS and organic social
Paid ads get the attention, but your owned channels often deliver the most profitable sales over Black Friday weekend.
- Email. Plan a sequence: early access, launch, reminder, last chance and a Cyber Monday follow-up. Segment so loyal customers do not get the same messages as cold subscribers.
- SMS. Save it for genuinely time-sensitive moments, such as early access opening.

Step 7: Fix the website before you pay to send people there
There is no point paying peak prices for traffic if the site lets you down. Before November:
- Test checkout on mobile, including discount codes, delivery options and payment methods.
- Check page speed on your key product and landing pages.
- Make delivery cut-offs and returns clear, especially as Christmas approaches.

Step 8: Measure what matters, then plan January
When the weekend is over, look past revenue alone:
- How much profit did we make after ad spend, discounts, delivery and expected returns?
- How many new customers did we acquire, and what did each one cost?
- How many joined our email or SMS list?
- Which creative, offers and channels drove those results?
New Black Friday customers are a warm audience for January. A good post-purchase sequence can turn a one-off bargain hunter into a repeat buyer, which is often where the real return from Q4 sits.
