Black Friday week is when Google Ads gets expensive, messy and profitable, often all at once. CPCs rise, product feeds break under stock pressure and attribution gets noisy. A Black Friday Google Ads strategy is less about a clever headline and more about budgets that last through peak hours, a clean Shopping feed, Search that catches real intent and measurement that still makes sense when everyone else is discounting.
Black Friday lands on Friday 27 November 2026, with Cyber Monday on 30 November. You have just over three weeks. This post is the paid-search deep dive in our Black Friday series. If you still need the offer, channel plan and four-week calendar, start with our Black Friday marketing strategy. For creative and list-building around the sale, see our Black Friday social media strategy and Black Friday email marketing. Our earlier Black Friday marketing UK 2026 plan covers the October groundwork. Tomorrow the series moves on to Meta ads.
What 2025 told us about Black Friday Google Ads
A few figures from last season worth knowing before you raise budgets:
- Visibility cost more. Search Engine Land's summary of Optmyzr-connected accounts (more than 5,000 ecommerce and around 16,000 lead-gen advertisers active in both years) found Black Friday 2025 spend rose about 17% year on year while impressions fell. Advertisers paid more to reach a similar audience, even as clicks and CTR held up. The bottleneck moved after the click. (Search Engine Land)
- Black Friday beat Cyber Monday for ecommerce on Google. Optmyzr's study of 5,134 ecommerce accounts found Google Ads conversion value was 34% higher on Black Friday than on Cyber Monday in 2025 ($144.8M vs $107.9M in the sample). ROAS was 835% on Black Friday versus 674% on Cyber Monday, with higher conversion rates and lower CPCs on the Friday. For lead generation across 14,463 accounts, the two days were almost identical. (Optmyzr)
- CPCs climbed hard in Europe's Shopping auctions. Smarter Ecommerce's November 2025 market pulse reported Black Friday spend up 31.4% year on year and CPC up 23.6%, with average order value down 6.6%. Midday was the most expensive window. Standard Shopping CPC across November sat at €0.34, up 17.2% on November 2024. (Smarter Ecommerce)
- Seasonality bid adjustments often made CPCs worse. Optmyzr's three-year study (up to about 6,000 advertisers a year, 2022 to 2024) found Smart Bidding already lifted conversion rates in BFCM week without help. Advertisers who added seasonality adjustments roughly doubled CPC inflation (for example +17% without vs +34% with in 2024) and saw worse ROAS. Save them for brand-specific spikes Google cannot predict, not for Black Friday itself. (Optmyzr)
- Out-of-stock Shopping ads waste money at scale. A ShoppingIQ study of 500 retailers, covered by Search Engine Land, found 97% kept paying for clicks on unavailable products, often for 24 to 48 hours, while around 90% only refreshed stock about once a day. (Search Engine Land)
These are industry samples, not a forecast for your account. The pattern is clear: plan for higher costs, weight Black Friday itself if you sell products, fix the feed and the landing page before you buy more clicks, and do not fight Smart Bidding with a blunt seasonality uplift.
Why Search, Shopping, Performance Max and remarketing all matter
A Black Friday PPC strategy that only runs one campaign type usually leaves money on the table or burns it. Give each surface a job.
- Search catches people already typing brand, category and deal queries. Brand Search protects you when competitors bid on your name. Category and high-intent non-brand terms need tight negatives so you are not paying for window shoppers who only want "black friday deals" with no category attached.
- Google Shopping (and Shopping inventory inside Performance Max) is where product intent shows up with price, image and reviews. Feed quality is the creative.
- Performance Max can stretch budget across Search, Shopping, YouTube, Display and Gmail when you give it clean conversion goals, strong creative and a healthy audience signal. Keep enough reporting discipline to see whether Shopping or Search is doing the work, and do not let PMax quietly cannibalise a profitable brand Search campaign you still need to control.
- Remarketing and Customer Match bring back people who already know you when cold CPCs spike. Align those lists with the email segments from your Black Friday email marketing plan so VIP early access and cart abandoners are not treated the same as cold traffic.
- Display still has a role for remarketing and brand presence, but treat broad cold Display and unfocused Black Friday display ads as a testing budget, not the plan that has to hit ROAS on Friday morning.
If you are still deciding how Search and Shopping share budget outside peak season, our guide on Google Ads channel prioritisation is a useful companion. For how Search sits next to Meta demand generation, see Meta Ads vs Google Ads.
Budget pacing and day-parting around BF week
Optmyzr's BFCM budget guide cites Triple Whale data showing Google Ads CPCs jumped 22.22% month over month in the 17 November to 16 December 2024 window, with vertical peaks such as around $1.87 in Pet Supplies. Orders accelerated around late morning into early afternoon on Black Friday (roughly 10am to 2pm ET in that dataset) and again in the evening on Cyber Monday. (Optmyzr) European Shopping data also flagged midday as the most expensive window. Pace for that, rather than panic-raising target CPA at 11am.
| When | Budget job | Guardrail |
|---|---|---|
| Now to 15 Nov | Keep learning campaigns stable; test RSA and landing pages | Do not launch brand-new campaign structures in BF week |
| 16 to 22 Nov | Raise budgets in steps once tracking and feeds are clean | Avoid overnight 2x jumps that reset delivery |
| Wed 25 to Thu 26 Nov | Pre-load for early access and Thursday demand | Watch brand Search share of voice |
| Fri 27 Nov | Peak ecommerce day for many accounts | Keep budget for midday and evening |
| Sat 28 to Sun 29 Nov | Trim cold prospecting if CPA blows out; keep brand, remarketing and bestsellers | Suppress out-of-stock SKUs fast |
| Mon 30 Nov | Second peak; Cyber Monday creative and budgets ready | Do not empty the account on Friday night |
Keep a Cyber Monday and early-December reserve. For stepped increases that do not shock delivery, see how to scale paid ads without doubling budget. Set alerts on spend burn rate, CPA, conversion rate and Merchant Center disapprovals, and give someone ownership of the "site up, bestsellers in stock" check every couple of hours on Friday and Monday.
Google Shopping and product feed readiness
Black Friday Google Shopping fails quietly when the feed lies. Treat Merchant Center as part of the campaign.
- Titles and attributes. Lead with the words shoppers search (brand, product type, key attribute), not marketing slogans. Keep colour, size, material and GTIN accurate, and separate variants properly.
- GTINs. Submit a correct manufacturer GTIN when one exists. Guessed or recycled codes get products limited or disapproved. (Google Merchant Center)
- Price and sale_price. Keep the regular price in
priceand put the deal insale_price. Match both to the landing page and charge only the sale price at checkout. Usesale_price_effective_datewith start and end times (including timezone) so the sale does not go live early or stick after midnight. (Google Merchant Center sale price, effective date) - Inventory sync. If stock updates once a day, you can pay for sold-out clicks for a full peak window. Push near-real-time availability for bestsellers, and pause or exclude OOS items the moment they sell through.
- Landing pages. The click should land on the exact variant on sale, with delivery cut-offs and returns clear above the fold.
Promotions inside Google Ads are also evolving. Our note on Google Ads automated promotions covers how Google can surface deals itself, which makes honest pricing and feed hygiene even more important.
Search query themes: brand, category and deal intent
Structure query themes so you are not bidding the same for every kind of Black Friday searcher.
- Brand. Your brand and product names, with and without "sale", "black friday" or "cyber monday". Protect these first. Competitors will bid on them.
- Category and product intent. Category plus modifiers shoppers actually use ("wool coat", "noise cancelling headphones", "kids winter boots"). Map these to strong Shopping and Search coverage.
- Deal intent, carefully. Queries like "black friday deals" or "cyber monday discount codes" attract bargain hunters who compare five tabs and bounce. If you bid here, use tight category combinations, strong negatives and a landing page that earns the click. Broad match on naked "black friday" with no product signal is how budgets vanish by lunch.
Build a negative keyword list now for freebies, jobs, news, DIY "when is black friday" research and rival brands you will not honour. Review search terms daily from mid-November. When a query cluster converts but destroys margin, cut it or give it a stricter ROAS target rather than celebrating the revenue line.
Ad copy, extensions and RSAs for Black Friday
Black Friday ad copy should be specific, honest and scannable. RSAs still need pinned clarity on the offer and the end date.
- Put the offer or the date in at least one pinned headline ("30% off bestsellers until Monday" beats "Huge savings inside").
- Say what is included and what is not. "Sitewide except gift cards" stops angry clicks.
- Use sitelinks for bestsellers, gift guides, delivery info and returns.
- Use callouts and structured snippets for shipping cut-offs, free returns and bundles.
- Align creative language with the social posts and UGC angles from your Black Friday social media strategy so the story matches when someone hops from Instagram to Search.
- Keep a Cyber Monday RSA ready to swap in, rather than editing live ads into chaos on Monday morning.
Black Friday ad ideas that tend to travel without racing to the bottom on price: early access for email subscribers, bundle-and-save, gift-with-purchase, free shipping thresholds, last Christmas delivery dates and limited runs of a hero SKU. Depth of discount is not the only lever.
Landing pages and site speed under traffic spikes
Paid search only works if the page holds up. Before you raise budgets:
- Load-test the sale landing page and checkout on mobile.
- Cache and CDN the hero, product images and key templates.
- Kill heavy pop-ups that fight the first click from an ad.
- Show stock status, the sale price and delivery cut-offs without a second click.
- Have a fallback if a hero SKU sells out: related in-stock products, not a 404.
When CPCs are up around 20% or more, even a small conversion-rate drop from a slow page is expensive. Fix the site before you buy the spike.
Measurement: ROAS vs profit, tracking and attribution noise
BF week breaks lazy reporting. Decide the numbers that matter before Friday.
- ROAS is not profit. A strong ROAS on a heavily discounted SKU with expensive shipping can still lose money. Set targets from contribution margin after discounts, fees, returns and cost of goods.
- Conversion tracking. Confirm purchase tags, enhanced conversions and offline or CRM imports where you use them. Test a live purchase on mobile and desktop this week. Broken tracking makes Smart Bidding chase the wrong signal at the worst moment.
- Attribution noise. Multi-touch journeys explode when email, social, Search and Shopping all touch the same order. Read channel reports together, and give delayed conversions a few days before you declare a campaign dead. Optmyzr has previously noted Black Friday figures strengthen once lagging conversions land.
- All conversions vs primary conversions. Know which actions you optimise to. Our note on Google Ads all conversions is worth a refresh if secondary actions are polluting the picture.
Judge the weekend on cost per purchase against the limit you set, margin after discounts and returns, and new-customer vs returning-customer mix, not on click volume alone.
Remarketing, Customer Match and email lists
Remarketing is how you stop paying peak CPCs for the same stranger twice, and where this Black Friday Google Ads strategy should meet your email plan.
- Build or refresh lists for product viewers, add-to-carts, past purchasers and high-value customers at least a fortnight before BF week.
- Upload consented Customer Match lists that match your email segments (VIP early access, recent buyers, lapsed buyers).
- Exclude recent purchasers from cold prospecting where the offer does not apply.
- Cap frequency so the same person is not hammered across Display and YouTube while your email sequence is also nudging them.
In the UK, advertising cookies and similar technologies generally need prior PECR consent. The ICO's guidance on how the rules apply to online advertising is the reference point for consent before pixels and tags fire for behavioural advertising. This is not legal advice. Use a consent setup your counsel or privacy lead has signed off, and only upload Customer Match data you are allowed to use. (ICO)
Keep offers honest under UK rules
Urgency and strikethrough pricing get more scrutiny every year. The CMA's unfair commercial practices guidance covers banned practices such as false limited-time claims. If your ad or Shopping annotation says the sale ends at midnight, it needs to end. Our explainer on fake reviews and the UK rules covers the wider honesty agenda, including misleading urgency. Again, not legal advice, just a commercial reason to keep feed prices, ad copy and the site in sync. (CMA guidance)
How BlackFire approaches Black Friday paid search
We treat Black Friday Google Ads as a profit problem, not a click problem. That means cleaning conversion tracking and the Merchant Center feed first, protecting brand Search, structuring Shopping and Performance Max around bestsellers you can actually fulfil, pacing budgets so Cyber Monday is not an afterthought, and reading results against margin rather than a screenshot ROAS.
We will not invent a client Google Ads ROAS for this post. Where paid social is the proof point, we publish the numbers on the case study page rather than stretching them into Search claims. If you want a second pair of eyes on structure, feed hygiene and pacing before 27 November, that is what our paid media work is for. Creative alignment with social sits alongside our social media management service when both channels need to say the same thing.
Black Friday Google Ads strategy FAQs
When should I raise Google Ads budgets for Black Friday 2026?
Get campaigns stable in the week of 16 November, then raise budgets in steps through the week of 23 November. Avoid launching brand-new campaign types in Black Friday week itself, when learning delays and auction pressure stack up.
Should I use Google seasonality bid adjustments for Black Friday?
Usually no for the main BFCM window. Optmyzr's three-year study found Smart Bidding already detected the conversion-rate lift, while seasonality adjustments roughly doubled CPC inflation and hurt ROAS. Keep them for brand-specific spikes Google cannot see coming.
Is Black Friday or Cyber Monday more important on Google Ads?
For ecommerce, Optmyzr's 2025 data showed Black Friday delivering about 34% more conversion value and stronger ROAS than Cyber Monday. Lead generation saw almost no difference. Plan budget for both days either way.
What should I fix in my Google Shopping feed before Black Friday?
Accurate titles and GTINs, matching price and sale_price with an effective date, near-real-time stock and landing pages that match the offer. Out-of-stock ads were a major waste source in 2025 Shopping studies.
How do I stop generic "black friday deals" queries wasting spend?
Use category-plus-deal themes, tight negatives and separate bid or ROAS targets for pure deal-hunting queries. Do not let broad match on naked "black friday" drain the account.
Do I need consent for remarketing in the UK?
For advertising cookies and similar technologies used in behavioural advertising, the ICO expects prior PECR consent. Get your consent and Customer Match approach checked properly before you scale remarketing into BF week.
Next step
A solid Black Friday Google Ads strategy comes down to early feed and tracking work, Search and Shopping that match real intent, budgets paced across the whole BFCM window, honest ad copy and a profit view of results. Three weeks is enough if you start this week.
